How to Stop Profit Leaks During Busy Season

We're into Week 7 of our 12-week Dominate Your Busy Season series inside Dirt to Dollars, and this is where a lot of guys start to lose ground without realizing it. The schedule is full, the phone is ringing, and it feels like things are clicking. But this is also the exact moment profit starts slipping through the cracks. Knowing where to look is what separates a good season from one that leaves you wondering where all the money went.

Underpricing Feels Comfortable

One of the biggest leaks is going back to old pricing because it feels safe. You did the work over the winter to figure out your numbers, but when things get busy it's easy to default to what you've always charged. That comfort zone is costing you. If you know your true cost to produce work, you have to trust those numbers even when the pressure is on.

Scope Creep Is Giving Away Free Work

Every time a customer walks up and says "hey while you're here can you just do this one thing" and you say yes without getting a price, you're working for free. There's a real difference between exceeding expectations and just giving work away. When you know what every hour costs you, the response becomes simple. "Absolutely, let me get you a price on that." Practice it until it feels natural.

Poor Planning Is Wasting Man Hours

If you're reviewing a job and there's a stack of receipts from last minute supply runs, something went wrong in the planning. Every time someone is in a truck running materials, you're paying for time that isn't producing anything. The same goes for having too many guys on a job with nothing to do. Every minute of every day has a cost, and poor planning makes that cost invisible until you look back at the numbers.

Material Waste Is Killing Your Margin

Unplanned material runs don't just waste time, they waste money. When someone has to leave the job site to grab supplies that should have already been there, you're paying for fuel, time, and lost production all at once. The more receipts attached to a job, the more something went wrong in the planning. Getting materials right before the job starts is one of the simplest ways to protect your bottom line.

Job Tracking Is the Only Way to Know

If you're not tracking every job, you're guessing. You might feel like you made money, but feeling and knowing are two very different things. Job tracking shows you exactly where the breakdown happened, whether it was pricing, labor, materials, or scope. Without it you have no way to fix what went wrong or price the next job correctly.

Your Team Mirrors You

The sixth leak is one most guys don't think of as a profit leak at all. How you show up every day sets the tone for everyone below you. If you're cutting out early, getting distracted, or not moving the needle forward, your team is going to follow that lead whether you realize it or not. Ask yourself if your whole team performed the way you performed in the last 30 days, would you be in a better or worse position? That answer tells you everything.

Discipline Is What Holds It Together

The systems you built over the winter only work if you stick to them when things get hard. Busy season is exactly when most guys step away from what they know they should be doing. The ones who hold the line on their systems, their pricing, their tracking, and their meetings are the ones who come out of this season in a completely different position. It takes discipline, but the difference at the end of the year is impossible to ignore.
